Dive Co Case Study
Improving Operational Structure for a Growing Marine Services Company
Dive Co, a Sydney based commercial diving contractor, engaged Vertexflow after experiencing increasing operational complexity as their team expanded. Demand for their services was strong, however internal systems and processes had not evolved at the same pace.
Leadership found themselves spending increasing time coordinating work, managing competing priorities, and resolving operational issues that were slowing execution.
Vertexflow was engaged to help bring structure to the organisation, improve operational clarity, and introduce systems that could support continued growth.
Leadership found themselves spending increasing time coordinating work, managing competing priorities, and resolving operational issues that were slowing execution.
Vertexflow was engaged to help bring structure to the organisation, improve operational clarity, and introduce systems that could support continued growth.
The Challenge
As the company grew, several operational challenges began to emerge.
The owner remained heavily involved in day to day coordination, creating a growing bottleneck for decision making. Projects were competing for attention, responsibilities across the team were not always clearly defined, and visibility into operational priorities was limited.
At the same time, the business was strengthening its internal processes through the implementation of ISO aligned systems while also recognising the need for improved tools to manage field operations, equipment allocation, and project delivery.
Without clearer structure and better visibility across work, maintaining consistent delivery as the company grew was becoming increasingly difficult.
Our Approach
Vertexflow worked closely with the leadership team to assess the current operating structure and identify areas creating the most operational friction.
The engagement focused on introducing practical systems that would improve coordination, visibility, and accountability across the organisation.
Key areas of focus included
- Operational structure and role clarity
- Implementation of ISO aligned operational processes and documentation
- Improved project prioritisation and workflow visibility
- Leadership reporting and communication rhythms
- Selection and rollout of a CRM and field service project management platform
- Improved tracking of project costs, equipment usage, and operational compliance
The new system is currently being implemented to provide greater visibility across jobs, scheduling, field teams, equipment allocation, and project costs. It also supports the streamlining of SWMS documentation and operational compliance processes. Our approach was designed to introduce structure while remaining practical and aligned with how the company already operated.
The Outcome
Through the engagement the company gained significantly greater operational clarity.
The introduction of structured processes and ISO aligned documentation improved internal consistency, while the new operational frameworks strengthened accountability across the team.
Leadership now has clearer visibility into active work, project costs, equipment utilisation, and team priorities. Decision making has become faster and more structured.
The rollout of the CRM and field service management platform is helping the business manage projects more effectively, streamline SWMS processes, and maintain stronger operational control as the organisation grows.
Most importantly, the owner of Dive Co, the Sydney based commercial diving contractor, has been able to step back from constant operational coordination and focus more time on developing the business.
Client Testimonial
"Working with Vertexflow gave us the operational clarity we were missing as the business grew.
Max and Steph quickly understood how we operate and helped introduce practical systems that have made a real difference to the business. From strengthening our operational structure to supporting our ISO processes and helping guide the rollout of our new CRM and field service platform, their input has been incredibly valuable.
We now have far greater visibility across projects, costs, and equipment usage, and our processes are much more structured. I have far more confidence in how the business is running day to day."
